What a $5K Technical Audit Actually Finds

We audited a Series A startup in 48 hours. Here's what showed up across 7 categories — and what each finding means for your business.

You Already Know Something Is Off

You built fast. The product works, users are paying, and you raised on traction — not architecture. But somewhere in the back of your mind, there's a nagging feeling. Maybe a contractor mentioned something about "cleaning up the auth." Maybe your deploy process is one person running a script from their laptop. Maybe you just know that nobody has looked under the hood since the first version shipped.

You can feel it, but you can't name it. And you definitely can't explain it to your board.

That's usually when founders reach out. Not because something broke, but because they need to know where they actually stand before the next raise, the next enterprise deal, or the next hire who asks hard questions about the stack.

Here's what a 48-hour audit actually surfaces. These findings are composited from multiple real engagements — anonymized, but nothing is exaggerated. This is what shows up.

1. Security

Security findings tend to be the ones that make founders go quiet on the call.

No rate limiting on authentication endpoints. The login and password reset endpoints accept unlimited requests. An attacker can brute-force credentials at thousands of attempts per second with no throttling, no lockout, no alert. In business terms: if someone wants into your users' accounts badly enough, the only thing stopping them is password complexity.

API keys committed to the repository. Stripe keys, SendGrid tokens, and database credentials are hardcoded in the source code — and visible in the full Git history even if someone later moved them to environment variables. Anyone with repository access (current employees, former contractors, anyone who ever had a GitHub invite) can see production credentials. This is one of the most common findings across every audit we do.

Broken object-level authorization. Users can access other users' data by changing an ID in the URL. The backend checks that you're logged in, but not that the resource belongs to you. This is the classic IDOR pattern — and it means any authenticated user can read, modify, or delete any other user's data. We wrote about this at length in our patterns post because it shows up in nearly every codebase we review.

2. Infrastructure

Infrastructure findings are usually the result of someone setting things up once during the early days and never revisiting them.

Database publicly accessible. The PostgreSQL instance is bound to 0.0.0.0/0 — open to the entire internet. The only thing protecting production data is the database password. This is the digital equivalent of locking the vault but leaving the building's front door wide open. Combined with the hardcoded credentials above, this is a direct path to a full data breach.

No logging or monitoring. CloudTrail is disabled. No GuardDuty. No VPC flow logs. No error tracking service. If someone accessed the database yesterday, there would be zero evidence. And if the application goes down at 2 AM, nobody knows until a customer emails. We see this pattern so often that we consider monitoring setup to be table stakes — our monitoring guide for founders covers the basics.

Single point of failure on deploys. One developer has SSH access to the production server. Deploys happen by connecting directly and running commands. There's no rollback mechanism, no blue-green deployment, no CI/CD pipeline. If that person is unavailable — or makes a mistake — production is down until they fix it manually.

3. Engineering Practices

This category is about the systems that prevent problems from reaching production in the first place.

Zero automated tests. No unit tests, no integration tests, no end-to-end tests. Every code change is a coin flip. The team is shipping features, but they have no way to verify that new code doesn't break existing functionality. This is how you end up with a bug backlog that grows faster than your feature backlog.

No code review process. Code goes from a developer's branch to production without a second pair of eyes. This means a single person — including junior developers and contractors — can introduce security vulnerabilities, break core features, or deploy malicious code with no oversight. It also means there's no knowledge sharing: when that developer leaves, their decisions leave with them. If you're thinking about what happens when your developer leaves, the answer depends almost entirely on this.

Manual, undocumented deployment. The deploy process exists only in one person's head. There's no runbook, no automation, no environment parity between staging and production. Deploys take 45 minutes of manual steps, and small mistakes (wrong environment variable, missed migration) cause outages.

4. Code Quality

Code quality findings explain why the team feels like they're moving slower every sprint.

Massive technical debt in core business logic. The main transaction processing module is a single 2,000-line function with nested conditionals eight levels deep. Nobody on the current team fully understands it. Every change requires careful manual testing because the logic paths are impossible to reason about. New features that should take days take weeks because engineers are afraid to touch the core.

No input validation on user-facing forms. The frontend sends data to the backend, and the backend trusts it completely. No type checking, no length limits, no sanitization. This isn't just a security issue (though it is that) — it's a reliability issue. Malformed data silently corrupts records, leading to bugs that surface weeks later and are nearly impossible to trace back to the source.

Duplicated logic across services. The same business rules are implemented in three different places — the API, a background worker, and an admin dashboard — and they've drifted apart over time. The pricing calculation in the admin tool gives different results than the one in the API. Customers see one number, support sees another.

5. Supply Chain

Your code is only as secure as the code it depends on.

Critical CVEs in production dependencies. The application runs on a version of its web framework with three known remote code execution vulnerabilities. Patches have been available for months. Automated scanners actively probe for these specific versions, meaning the window between "unpatched" and "exploited" is shrinking every day.

No dependency pinning or lock files. Package versions aren't locked, meaning a fresh install could pull different (potentially compromised) versions than what's running in production. In a world where supply chain attacks are increasingly common, this is an unforced risk.

Abandoned packages in the dependency tree. Several transitive dependencies haven't been updated in over two years and are maintained by single individuals. If a vulnerability is discovered in one of these, there may be nobody to write the patch.

6. Compliance Readiness

If you're planning to sell to enterprise customers or go through due diligence, compliance gaps will surface — and they'll slow your deals.

No access control documentation. There's no record of who has access to what — no user access reviews, no offboarding checklist, no evidence that former contractors have been deprovisioned. A SOC 2 auditor would flag this immediately under CC6.1, and an enterprise prospect's security questionnaire will ask about it directly.

No data retention or deletion policy. User data is stored indefinitely with no mechanism to delete it. If you operate in a jurisdiction covered by GDPR or CCPA, this is a legal exposure. If you're pursuing HIPAA compliance, it's a non-starter. Even without regulatory pressure, "we keep everything forever" is the wrong answer on a vendor security assessment.

No incident response plan. If there's a breach tomorrow, there is no documented process for who to notify, how to contain it, or what to communicate to affected users. This isn't just a compliance checkbox — it determines whether a security event becomes a containable incident or an existential crisis. 7. Business Impact

This is where we translate everything above into language your board and your investors will understand.

Customer data is one exploit away from exposure. The combination of publicly accessible database, hardcoded credentials, and no monitoring means a breach could happen silently. You wouldn't know until a customer — or a journalist — told you. For a Series A company, a data breach doesn't just cost money in incident response. It costs deals, trust, and the next round.

Engineering velocity is declining and will continue to decline. The absence of tests, code review, and CI/CD means the team spends increasing time on manual QA and bug fixes. Features that took a week six months ago now take three weeks. This isn't a people problem — it's a systems problem. And it compounds.

The codebase cannot pass technical due diligence. Whether it's a Series B investor, an enterprise customer's security review, or an acquirer's technical assessment, the current state of the codebase would raise red flags across the board. These aren't findings that can be fixed in a weekend before a deal closes. They require systematic remediation — but the first step is knowing exactly what needs to be addressed.

What Happens After the Audit

You get a report. Not a raw vulnerability scan — a structured document that maps every finding to its severity, its business impact, and the effort required to fix it. It's written so you can hand it to your board, your investors, or a prospective CTO and they'll understand exactly where things stand.

From there, the path tends to follow a natural sequence:

Phase 1: Fix what's critical. The findings that represent immediate risk — exposed databases, hardcoded credentials, broken authorization — get addressed first. This is usually 2-4 weeks of focused work. The goal is to close the doors that are currently open.

Phase 2: Build the foundation. CI/CD pipelines, automated testing, monitoring, access controls, documentation. The systems that prevent new problems from being introduced. This takes longer but it's what makes Phase 1 stick.

Phase 3: Scale with confidence. With the foundation in place, the team can ship faster because they're not navigating around landmines. Enterprise deals don't stall on security questionnaires. Due diligence doesn't surface surprises.

Not every company needs all three phases. Some just need the audit to confirm they're in better shape than they feared. Others use it as the starting point for a relationship where we handle the infrastructure and security layer so their team can focus on the product.
